A Melbourne-based SaaS scale-up with around 170 staff, selling a vertical workflow platform to enterprise customers across Australia and New Zealand.

The challenge

The client had a 12-month product roadmap and an internal engineering headcount plan it could not execute against. Melbourne and Sydney's tight market for senior engineers meant open roles sat unfilled for months, and several enterprise customers had written data residency requirements into their contracts, ruling out routing the work through an offshore team. The client needed engineering capacity fast, inside Australia, without lowering its hiring bar or handing an outside vendor the whole roadmap.

What Corpshore did

The engagement began with a 4-person squad, two backend engineers, one frontend engineer and a tech lead, embedded under the client's VP of Engineering. Over five months this grew to 9, adding a second frontend engineer, a QA engineer and a DevOps engineer as scope extended from one roadmap workstream to three. Headcount growth tracked the client's actual roadmap commitments rather than being set in advance. The squad worked in a hybrid pattern, in the client's office two or three days a week and remote the rest, embedded inside the client's own engineering organisation and using its tooling, sprint cadence and code review standards rather than working as a separate offshore unit.

Compliance handling

Because delivery stayed entirely onshore in Melbourne, the client's enterprise data residency commitments were met without needing to rely on the Australian Privacy Principle 8 cross-border disclosure exception at all, since no personal information left Australia as part of this engagement. The client's own obligations under the Privacy Act 1988 and the Australian Privacy Principles for data the squad could access during development were handled through standard access controls and the client's existing security review process, with Corpshore's practices aligned to the Essential Eight framework. As the employer of the embedded engineers, Corpshore met its own obligations under the Fair Work Act, including National Employment Standards entitlements and the relevant Modern Award classification for the roles involved, so the client did not carry employment-law exposure for staff it did not itself employ.

The client shipped two roadmap items in the first two quarters that its own hiring plan had projected would take four quarters, given how long the open backend roles had already sat unfilled. Engineering cost for the augmented capacity ran approximately 28 percent below the client's fully loaded cost of hiring equivalent permanent Melbourne engineers directly, once recruitment costs, superannuation and onboarding time were factored in, a more modest saving than an offshore arrangement would produce but consistent with an onshore, data-resident model. Sprint velocity for the workstreams the squad owned increased by 22 percent between month two and month five. Commercial figures quoted are exclusive of GST, which applies as a standard domestic supply.
